Relay Trucking vs. Traditional Linehaul: More Time at Home, Same Miles
Regional trucking vs. OTR comes down to route length and home time. See how Baton's relay model applies that same trade-off to European lanes.
If you are driving long-haul today, the honest answer is this: a relay model can move the same freight over the same distance in roughly two-thirds the time, and the difference shows up as nights in your own bed instead of nights in the cab. That is the entire case for relay trucking in one sentence. The rest of this article is about what changes underneath that headline, and what to check before you assume any carrier’s version of it actually works that way.
This is written for drivers already working in Europe who keep hearing “relay” and “team driving” used loosely across the haulage industry and want to know what is actually different about the job, not the marketing.
OTR vs. Regional trucking: What “linehaul” actually means
Linehaul is not a driving style. It is just the name for the middle-mile route itself, the trunk journey between two hubs. A linehaul route can be run two different ways: by one driver taking it start to finish (commonly called long-haul, or OTR, over-the-road, driving), or by a relay of drivers who each run one leg and hand the truck off at a fixed exchange point (sometimes called relay driving, team relay, or hub-to-hub driving, and closely related to what carriers call regional trucking). Long-haul/OTR and relay/regional are the two ways to run a linehaul route, not two different things being compared against linehaul itself. If a job ad or a recruiter uses “linehaul” as if it already tells you which one you are getting, ask them directly which model it is, because the word alone does not say.
Carriers already have a shorthand for this same choice: OTR and regional trucking. Regional trucking is the middle ground between local work and over-the-road driving, meaning fixed, shorter routes with a home-time promise built in, usually home most nights or at least every week. OTR means a driver stays with a load for days at a time, covering long distances and sleeping in the truck cab along the route. Europe does not always use those exact terms, but the underlying split, home most nights versus away for days, is the same choice drivers everywhere are actually making when they compare offers.
In the US trucking industry, where this split is best documented, the difference is stark: OTR drivers often cover thousands of miles across multiple states, sometimes spanning the entire country, while regional drivers usually stay within about a 1000-mile radius, often across 4-5 states; that is why OTR drivers can be away from home for two to four weeks at a time and, on average, earn higher pay than regional drivers, while regional truck driving usually keeps a driver within a defined multi-state area and home on a weekly basis. That is why many drivers move from an OTR truck driving job into regional truck driving once career and family life call for a more predictable schedule, even if it means trading some pay for job security and routine.
While Baton is not a US carrier, our routes are not strictly regional either, as our lanes cross several European countries border to border. The freight a regional truck driver moves go across shorter, defined legs with a real weekly rhythm instead of extended periods away, which is exactly the workflow our relay model is built around.
How the two models actually run
The two models produce very different shift patterns, even though the freight and the distance are identical. In long-haul solo driving, one driver takes a load from origin to destination. On longer routes, that means sleeping in the cab overnight and stopping once EU driving and rest-time rules require a break, for as many days as the route takes to finish.
In a relay model, the truck is the thing that keeps moving, not the driver. A driver picks up the load, runs a defined leg to a fixed exchange point, hands off to the next driver, and heads home. Nobody drives the whole route. In shorter regional positions, that can mean lower overall mileage than OTR even when the better home time makes the job more attractive. Nobody sits idle waiting out a mandatory rest period while the truck sits still, because the next driver is already there to take over. Those fixed handoffs can also create stricter deadlines than some OTR positions, because each leg has to reach the exchange on time.
At Baton Transport, we run this model across our network in Bulgaria, Denmark, Germany, Poland, Hungary and Sweden. Our internal benchmark is a 1,300 km linehaul: run solo, that takes around 30 hours, largely because one driver has to stop for mandatory rest partway through. Run the same 1,300 km as a relay, with a handover at the midpoint, and it moves in about 19 hours, because the truck barely stops while the people driving it do. That setup gives drivers cover for the same corridor rather than the full trip, often with regular routes, familiar delivery locations, and steady miles.

Same freight, same distance, worked by more than one driver instead of one driver working longer. Spread across a working month, that 11-hour difference per route adds up to real evenings at home rather than more nights in the cab.
Why the fatigue side of this matters more than it sounds for truck drivers
The comfort angle is real, but the safety numbers behind it matter more. The European Transport Workers’ Federation’s 2021 EU-wide survey of around 3,000 truck, bus and coach drivers, the first study of its kind in 15 years, found that nearly a third of truck drivers reported falling asleep at the wheel, and 60% said they had to drive while fatigued on a regular basis. More strikingly, 52% said they had wanted to pull over and rest when tired but were unable to. Among the cons of OTR, that kind of repeated fatigue is often compounded by isolation and difficulty maintaining a healthy lifestyle, which can spill into a driver’s personal life.
A relay structure still leaves room for a tired driver on any given leg. What it changes is accumulated fatigue specifically: unlike OTR truck drivers facing long hours on multi-day runs, nobody on a relay leg is pushing toward the end of a multi-day route on tiredness that has been building for days, because nobody’s leg is that long to begin with. Shorter, defined legs with a hard endpoint are a structurally different fatigue exposure than a route that only ends when the whole journey does.
The trade-off carriers are already seeing in their own regional pay numbers
Home time is showing up directly in retention data, not just in what drivers say they want. The IRU, the world road transport organisation, has reported that at CEVA Logistics, driver turnover fell from 50% in 2022 to 17% in 2025 after the company acted on retention, and one of the specific shifts IRU highlights is drivers moving from long-haul to short-haul work, in some cases accepting lower pay in exchange for more time at home. Wages, the report notes, are no longer the primary factor driving whether a driver stays.
That is worth sitting with if you are currently on a long-haul solo route: drivers with options are choosing to trade pay for home time. Per the IRU findings above, competitive pay on its own no longer appears to be enough to hold onto drivers who have other options. For new drivers weighing an OTR job against regional routes, that data point matters more than any recruiting pitch: regional driving is winning the retention argument even where a real OTR vs regional pay gap exists. Higher turnover in OTR trucking can also leave drivers with less desirable schedules. OTR positions are often more available to new CDL holders, and some drivers take that path to build experience before moving into regional jobs, but the right move in a trucking career still depends on personal priorities, lifestyle preferences, career goals, and the trucking company behind the offer. If carriers around your current employer are moving toward shorter-leg or relay structures and yours has not, that gap reflects where the market is heading.
What to check before you assume “relay” means what you think it means
Not every carrier that advertises relay, team driving, or regional work runs it the same way. Before you take an offer at face value, ask about the specifics rather than the label.
Ask how many actual nights per month you would be home, as a number, not a description like “most nights.” A fixed exchange point that still leaves you two hours from home is not the same as one built around where drivers actually live.
Ask whether the route and handover point are fixed or whether they shift week to week. A relay model only delivers predictability if the legs themselves are stable, with regular routes and the same handover point each week. That often also means seeing the same delivery locations repeatedly. A carrier that reshuffles routes constantly has recreated the unpredictability of long-haul dispatch inside a relay label.
Ask what happens if a handover partner is sick or on leave, and separately what happens if the truck at the exchange point runs late. A relay system is only as reliable as its weakest link, and a carrier that has not thought through coverage will pass that gap on to you as extra hours or a cancelled day off.
Ask to see a real week’s schedule from a driver already running the route, not a sample schedule built for recruiting, and check the actual work hours and whether they support medical appointments and other personal commitments for a better work life balance. The gap between the two tells you how honest the offer is.
Is switching to a relay-based route worth it?
If your current job has you sleeping in the cab most nights and your employer has not moved toward anything resembling a fixed, shorter-leg structure while the rest of the market competes harder for drivers every year, the arithmetic in this article is the case for at least comparing offers. Same miles get driven either way, but choosing between OTR and regional usually comes down to pay expectations, home time, and work life balance rather than mileage alone. The only question is how many people share the driving, and how many of your nights that buys back.
